Open-source firmware on a Bafang motor

Bafang's BBS-series controllers can be reprogrammed: it's one of the reasons for their popularity in the e-bike community, and one of the most persistent sources of confusion. Reprogramming is neither trivial nor miraculous, and the question deserves to be asked in the right order: what do I gain, what do I lose.

Three levels of intervention, often confused

  1. Display settings

    Assistance levels, wheel diameter, cut-off speed. No tools, no disassembly: an access code in the menu. It's reversible and doesn't touch the controller's program. See the guide to displays.

  2. Controller tuning

    Changing the current, speed and assistance-level tables, using a programming cable and software. The original program stays in place; it's its values that change.

  3. Replacing the program

    Installing alternative firmware developed outside the manufacturer. This is the step people mean by "open-source firmware": the motor's behaviour is then defined by a program Bafang neither wrote nor validated.

What reprogramming allows

There are three real motivations, and they don't carry the same weight.

  • Softening the cadence sensor's response. This is the most defensible use: making assistance arrive progressively rather than all at once, which improves comfort and spares the drivetrain.
  • Adjusting assistance levels to your terrain. Redistributing the steps, to get three useful levels rather than nine nearly identical ones.
  • Increasing available power. This is the most commonly cited motivation, and the most problematic one — it alone carries all the drawbacks in the next section.

What reprogramming costs you

Three losses, two of them irreversible

The warranty, immediately and entirely. The vehicle's compliance, if the changes touch power or cut-off speed: the vehicle then changes category, with the consequences detailed in 250 W or 750 W, what the regulation says. And the factory protections, thermal ones in particular, whose role only becomes visible once they're gone.

On top of that comes a more mundane risk: an interrupted programming operation can leave the controller unusable. It isn't common, but the fix then means replacing the part.

What reprogramming doesn't create

A reprogrammed controller doesn't manufacture extra torque or amperage. It redistributes what the motor already has: current thresholds, assistance steps, how help ramps up and falls off. Raising a current table beyond what the hardware can take doesn't produce a more powerful motor, but a motor that heats up faster and ages worse.

The same holds for the battery. A pack capped at 20 A won't deliver 30 A because a setting asks for it: it will decide the matter itself, by cutting out, often halfway up a climb. The alternative people forget

Many reprogramming attempts try to fix a pedalling sensation, not a lack of power. But that sensation comes from the sensor, not the program: a cadence sensor stays a cadence sensor, even perfectly tuned. FAQ

Does reprogramming a Bafang controller void the warranty?

Yes. Modifying the controller’s program is an intervention on the product, and no manufacturer covers the consequences of a setting it didn’t define. The motor, the controller and sometimes the battery fall outside the warranty.

Can modified firmware damage the motor?

It can lead to that indirectly. Raising current thresholds or disabling thermal protections amounts to removing the safeguards the manufacturer put in place to protect the windings and the electronics.

What settings are accessible without reprogramming anything?

The display already gives access to the number of assistance levels, wheel diameter and cut-off speed. For most riders, these three parameters cover most of the adjustment they need.
